The software is free. I want to be completely fair about that up front, because it is true and it matters. Discourse, Flarum, and NodeBB are open source, and you can run any of them forever without paying the people who make them a cent. That is a genuinely good deal, and for the right person it is the right choice. This post is not an argument against open source. It is an honest accounting of what free actually costs once you add up the parts nobody prints on a pricing page.
I sell an alternative, so weigh what follows accordingly. But I have run my own infrastructure, and the bill below is not marketing. It is the puppy. Free-as-in-puppy is the whole idea. The animal costs nothing and the next several years cost plenty.
The bill nobody prints.

A small Discourse box runs roughly $13 to $45 a month once you size it for real traffic and add backups, which is about $160 to $540 a year. Flarum on shared PHP hosting is cheaper, around $5 to $15 a month. NodeBB wants a heavier Node stack plus a database, so it sits higher. None of this is expensive, and this is the number open-source advocates point at when they say self-hosting is cheap. They are right that it is cheap. The cost that surprises people is not the server.
Email is the wall people hit first.
This is where free-as-in-puppy bites. Every community platform has to send email, for signups, notifications, and password resets. Getting that email into inboxes instead of spam folders is genuinely hard, and Discourse is blunt about it. Its own documentation warns that email server setup and maintenance is very difficult even for experienced system administrators, which is exactly why the official install guide tells you to use a third-party mail service rather than run your own.
That third-party service is another account, another bill, and another thing to configure correctly, including SPF, DKIM, and DMARC records so your mail is trusted. It is doable, and plenty of people do it. It is not free, and it is not five minutes.
Backups, upgrades, and the hours.
Budget a realistic 1 to 3 hours a month of maintenance, which is 12 to 36 hours a year, plus the occasional multi-hour incident. Discourse upgrades rebuild the container, and a rebuild that fails partway is a bad evening. Flarum manages extensions on the command line through Composer, and its paid extensions are maintained by separate developers who may or may not keep pace with core. NodeBB has its own history of plugins breaking across upgrades. And backups are your job. A backup you have never tested is a hope, not a backup.
And none of it sells anything.
Here is the quiet one. Discourse, Flarum, and NodeBB are forums, and good ones. But payments, subscriptions, courses, events, and gamification are plugin archaeology or simply absent. If your community is a discussion board, that is a non-issue and you can stop reading. If your community is a business, you are now maintaining the infrastructure and building the monetization layer yourself, which is a second job stacked on the first.
Three years of a small self-hosted forum
The software open source$0
Hosting, 3 years about $30/mo~$1,080
Email and backups, 3 years mandatory extras~$360
Your time roughly 72 hours over 3 years~72 hours
Seedly Communities one payment, then your hosting$399 + hosting
The dollars are modest. The hours are the real price, and only you can decide what yours are worth. The time bar is drawn at a nominal rate purely so it is visible. Prices verified September 2026, re-check the vendor pages before you decide.
Where open source genuinely wins.
Now the full-throated concession, because it is earned. If you have real sysadmin capacity, or you simply enjoy running servers, or your community is discussion-shaped and needs no payments, self-hosted open source is excellent and I would not try to talk you out of it. Discourse in particular is the gold standard on data ownership, with one-click full backups, a complete REST API, and the freedom to take everything any time. You own it completely and you owe no one.
For a developer or a technical team, this is often the correct answer, and the hours are hours you would spend happily. The point of this post is not that open source is bad. It is that free is a price you pay in a currency the pricing page does not list.
The version without the sysadmin job.
Between free-with-a-server-job and rent-forever there is a middle path, and it is where Seedly Communities sits. You still deploy on infrastructure you control, but it is managed cloud, Convex for the backend and Vercel for the frontend, so there is no box to administer and no container rebuild to fail at midnight. It is source you own, deployed on infrastructure you control.
I will not oversell it. Email still needs a service, and live video still needs a key, so those honest line items do not vanish. What does vanish is the server-admin career. And the creator features that the forums make you build yourself, feed, chat, classroom, events, live video, webinars, coaching, gamification, and payments through your own Stripe at 0% fees, are already built. It is $399 once, or $249 as an add-on with Seedly CRM in the same checkout, never standalone. The wider category map is in the ownership pillar guide, and the head-to-head against the open-source options is in the self-hosted roundup.
Open source is free the way a puppy is free. The adoption fee is nothing. The years that follow are the point.
FAQ.
The software is free and open source forever, yes. Running it is not. You pay for hosting, a mandatory email service, backups, and your own maintenance hours, which the table above adds up. Free software is not the same as a free-to-run community.
Email deliverability, and it is not close. Discourse's own docs call email server setup very difficult even for experienced administrators. After that it is upgrades that break and backups you have to remember to test.
Not strictly, and I will not pretend otherwise. With owned source you buy the code and deploy it on managed cloud accounts you control, so you own the code and the data without administering a server. If your requirement is strictly no managed services, run Discourse, sincerely. If you want the ownership without the ops, buy the source.
Open source is a real and honest choice, and for the right person it is the best one. But it is free-as-in-puppy, and the puppy is the point. If the hours are worth more to you than the dollars you would save, the pay-once option is one page away, and the full roundup puts every option side by side.
