What Your CRM Actually Costs Over 5 Years (The Math Nobody Shows You).
I broke down the real 5-year cost of running a SaaS CRM for a small agency, using the bill I actually paid. The add-ons cost almost as much as the plan. Here are the numbers.

Most CRM cost comparisons only look at the sticker price. This CRM pricing breakdown covers the total cost of ownership over five years, including the hidden lines that vendors leave off the sales page.
I've watched too many small agencies and solo operators get stuck in the same trap, because I lived it. $497/month for the plan. Then $299/month for a marketer's toolkit add-on to make it behave the way I actually needed. Then another $100/month for premium workflow actions. And you also need this other service to make it all work too.
Three years in, you've handed over $30,000+ to a company that can change the rules whenever they want. Raise prices, deprecate features you depend on, ignore support requests, or quietly throttle you.

So I ran the actual math. Not the vendor's marketing page math. The real math.
The 7 cost lines nobody talks about
When agencies quote their "CRM cost," they almost always just mean the subscription. That's one line out of seven.
Here's the full picture.
1. The subscription itself
This one's obvious. $297/month for a mid-tier plan. $497 if you need the features that actually matter. That's $3,564 to $5,964 per year just to keep the lights on.
2. Per-seat charges
Most big-name CRMs charge per user. Salesforce's Enterprise-class edition (now called Core) runs $195 per user per month as of September 2026, and even mid-market tools run $30 to $100 a head, so hiring a VA or a second salesperson raises the bill. My old platform, to its credit, did not meter seats. It found the money in add-ons instead, which is the next line.
3. Add-on tools you need to make it work
Your CRM doesn't do email well, so you bolt on a dedicated email tool. Reporting is weak, so you add a dashboard service. Forms need something custom, so you subscribe to another tool. My own bill was $299/month for a marketer's toolkit add-on that made the platform behave the way I needed, plus $100/month for premium workflow actions. That was $399/month of "making it work," every month, on top of a $497 plan.
4. Integration and migration costs
Switching CRMs isn't free. Someone has to export data, map fields, rebuild automations, and re-test everything. Whether that's your time or a consultant's, it costs money. And every time your current vendor makes a change that breaks something, you spend time fixing it instead of doing client work.
5. The "surprise update" tax
My previous stack pushed an update that quietly broke a flow I'd spent weeks tuning for clients. Monday morning came and dozens of forms were messed up and I was the one explaining it to someone who didn't care whose fault it was.
That time has a cost. Every hour you spend reverse-engineering someone else's update is an hour you're not billing.
6. Training and re-training
Platforms change their UI, rename features, move settings around. Your team has to re-learn things that worked fine last week. The bigger your team, the more expensive this gets.
7. The exit cost
This is the one nobody models. When you finally decide to leave, how much does it cost to get your data out, rebuild your workflows somewhere else, and retrain your team? The longer you stay, the higher this number gets. That's by design.

That's over sixty thousand dollars in five years. And this assumes no price increases, no team growth, and no major platform changes. In reality, all three of those happen.
What a self-hosted CRM actually costs
I'll be transparent about the self-hosted CRM cost, because I've done it. One honesty note first: "self-hosted" here means source you own, deployed on infrastructure you control. Through the entire development and self-testing process, I have not gone above the free tier for hosting. With a couple dozen accounts with heavy users, you may need to pay $200/month. With light use, you may pay $25/month or even nothing.

Required add-ons are genuinely $0, because the things you normally bolt on are already in the box. Optional ones are a different question and I would rather put them in the table than pretend nobody buys them. The two most people add are CloseBot for AI conversation handling and Zernio for social posting, both of which are built in rather than bridged, and both of which are their own subscriptions on top. From scratch is far more, and most people abandon it around month four when they hit auth, permissions, multi-tenancy, and the hundreds of unglamorous details that make a CRM actually usable. When self-hosted is NOT the right move
I want to be honest about this. Self-hosting is not for everyone, and I've said this publicly.
There's a big gap between being frustrated with a software and taking ownership of managing and self-hosting. If you're not comfortable troubleshooting, if you don't want to touch code or use a tool like Claude Code, if you'd rather just pay the bill and have someone else handle it, that's a completely valid choice.
